Airbnb began as a disruptor in the hospitality industry, offering unique, community-based experiences through its peer-to-peer accommodation platform. The company’s vision centered on “creating a world where anyone can belong anywhere”, with a growth strategy that emphasized global expansion, diversification into travel experiences, and rapid scaling.

By early 2020, Airbnb had expanded into over 220 countries, launched Airbnb Experiences, and was preparing for an IPO. However, the COVID-19 pandemicupended global travel, leading to mass cancellations, a $1 billion revenue shortfall in 2020, and an existential crisis for the brand.

CEO Brian Chesky and his leadership team had to act decisively. They executed a strategic audit to reassess the business model, resource allocation, and alignment of actions with the core vision. What followed was a major pivot:

  • 25% of the workforce was laid off.
  • Non-core initiatives like Airbnb Studios and Experiences were paused.
  • Focus shifted back to core hosts and local, longer-term stays.
  • The IPO still launched successfully in late 2020, surprising analysts.

This reset was framed not as a retreat, but as a recommitment to Airbnb’s original vision, albeit adapted to a changed world.

EcoTech has experienced rapid growth over the past five years, primarily through its wind and solar installations in Western Europe. However, the company is now struggling with operational misalignment, declining margins, and new competitive pressures.

Your task is to deliver a professional, decision-focused strategic memo that analyzes EcoTech’s internal and external position and presents a clear strategic recommendation.

Current SituationEcoTech’s profitability has declined steadily for the past three quarters. The board is concerned about bloated operating costs, stalled innovation, and market saturation in its European strongholds. The leadership team is now debating two strategic directions:

Strategic Option A: Expand into Southeast Asia
